The ‘IP Factory’: How I’m Turning 20 Years of Ops Chaos Into Scalable Systems (With a Little Help from AI)
by Johnny Tellez | Aug 21, 2026

For over 20 years, my "office" wasn't a cubicle. It was the back-of-house at Cici’s Pizza, the international training centers for Focus Brands, and the rapidly scaling kitchens of Blaze Pizza. I’ve spent two decades navigating the beautiful, high-stakes chaos of multi-unit operations, training thousands of people, and figuring out how to make 6,600+ restaurants run like a single, well-oiled machine.
But here’s the thing: most of that knowledge, the "how-to" of solving a lunch-rush crisis, the "why" behind a successful franchise validation, and the "what" of building a culture of accountability, lived entirely inside my head.
I call this the "Founder’s Bottleneck." It’s that invisible ceiling where your business can’t grow because the operating system is actually just your memory.
Recently, I decided it was time to get that knowledge out of my head and into a format that could actually help people. I wanted to build what I call an 'IP Factory', a system that takes 20 years of "Ops Chaos" and turns it into scalable, branded frameworks.
And honestly? I couldn’t have done it this quickly without a little help from AI.
The Problem with the "Head Manual"
Whether you’re a founder of a growing concept or an aspiring franchisee looking at your first location, you’ve likely felt the weight of the "Head Manual." It’s the collection of all the things you know to do, but haven't documented yet.
In my time at Focus Brands and Blaze Pizza, I saw how expensive this manual can be. When systems aren't documented, training becomes "shadowing" (which is just a fancy word for hoping a new hire picks up your good habits and not your bad ones). Consistency drops. Stress rises.
I knew I had the pieces of the puzzle. I had the Five Pillars of Operational Clarity (People, Profit, Process, Promotion, and Priority). I had the "Chaos to Clarity" philosophy. But I needed a way to package it so that it wasn't just "Johnny’s advice," but a repeatable system.

Building the IP Factory: AI as the Extraction Tool
A lot of people think AI is for writing generic blog posts or "hustle-culture" LinkedIn updates. I look at it differently. To me, AI is the world’s most efficient intern for knowledge extraction.
I didn't ask AI to tell me how to run a restaurant. I’ve already done that. Instead, I used AI to help me categorize, structure, and name the things I’ve been doing instinctively for years.
Here is exactly how I’ve used AI to build the IP Factory at El Jefe Enterprises:
1. Turning "History" into "Positioning" (The Birth of My Proprietary Operating Frameworks)
I fed my entire 20-year career history, every role from the trenches to the C-suite, into a custom-tuned AI model. I didn't just ask for a resume. I asked: "Based on these 20 years of operational experience, what are the recurring problems I solve for business owners?"
The result was the foundation for my proprietary operating frameworks and El Jefe consulting systems. It helped me realize that my value wasn't just "ops advice", it was providing a high-definition lens for owners who are too close to the daily grind to see the gaps. AI didn't invent the experience; it just helped me put structure and language around what I was already doing in real operations.
2. Pre and Post-Meeting Clarity
Operational leadership is really just a series of conversations. To keep El Jefe Enterprises lean and focused, I use AI for Pre-Meeting Prep. Before a discovery call with a potential franchise buyer, I’ll feed the AI the context of their background and goals. It helps me generate "Hard Truth" questions, the stuff most sales-driven consultants won't ask, but that I need to ask to ensure a proper fit.
Post-Meeting, I use it to turn my messy, rapid-fire notes into a structured "Strategic Roadmap" for the client. This moves us from "that was a good talk" to "here are our next three moves" in minutes, not days.
3. Rapid SOP Creation
If you’ve ever tried to write a Standard Operating Procedure (SOP) from scratch, you know it’s like pulling teeth. Now, I record a 3-minute voice memo of me explaining a process (like how to conduct a field audit or how to validate a franchise brand).
I run that audio through AI and tell it: "Turn this transcript into a 5-step SOP that a 19-year-old shift lead can understand." It gets me 80% of the way there in seconds.

The "Refinement" Ritual: AI as the Intern, Not the Author
This is the most important part of the IP Factory. I see a lot of AI content that feels… well, like a robot wrote it. It’s full of "unlocking potential" and "game-changing solutions."
At El Jefe Enterprises, we value Clarity over Sales Pressure. If the output sounds like a corporate brochure, it goes in the trash.
My refinement process is non-negotiable:
- The Extraction: I provide the raw data (my experience, my voice memos, my notes).
- The Structure: AI provides the first draft of the framework or SOP.
- The Human Polish: I go through and strip out the "AI-isms." I add the real-world stories from my time at Blaze or Schlotzsky’s. I make sure the tone is warm, direct, and practical.
AI is the hammer; I am the master carpenter. The hammer doesn't know how to build a house, but it makes the job a whole lot faster.
Why This Matters for You
You don’t need to have 20 years of multi-unit experience to use this concept.
If you are a small business owner, you have an IP Factory in your head right now. You have a "way" of doing things that makes your business work. If you don't extract it, you can never truly scale. You’ll always be the bottleneck.
If you are exploring franchise ownership, you need to look for brands that have already built their own IP Factory. You aren't just buying a brand name; you are buying their "Brain Manual." If their systems are thin or live only in the founder's head, you’re buying a job, not a business.

Let’s Get Your Systems Out of Your Head
Turning chaos into clarity isn't about working harder; it’s about better rhythm and clearer structure. I’ve spent my career helping massive brands find that rhythm, and now I’m using these same "IP Factory" techniques to help independent owners and future franchisees move forward with confidence.
Ready to see how this works in person?
I’m hosting an upcoming 'AI Operator Workshop for Owners.' We’re going to move past the hype and dive into the practical ways you can use these tools to document your systems, clear your plate, and finally get the business out of your head.
The goal isn’t more complexity. The goal is a business that runs as well when you’re gone as it does when you’re there.
